What n8n consultancy work actually involves
The first conversation should be about the process, not the tool. If someone opens with "we want n8n to do X," the right response is to ask what X is trying to solve and whether the current process is worth automating at all. Automating a broken process produces a faster broken process. That sounds obvious, but it is genuinely where a lot of projects go wrong before a single workflow is built.
A real engagement starts with process mapping. What data moves between which systems? Where does it currently break, get duplicated, or go silent? What does success look like, and how will it be measured? Only after that conversation does it make sense to open n8n.

The hosting decision most agencies gloss over
There are three options: n8n Cloud, self-hosted on a VPS or container, and embedded as part of a client's own infrastructure. Each has a distinct risk profile and most consultancies present this as a simple preference rather than a decision with real operational consequences.
n8n Cloud: Execution limits are real. The Starter plan caps at 2,500 executions per month and Pro at 10,000. If your workflows run frequently or process batches, you will hit those limits and the cost jumps fast. Cloud handles uptime for you, which is genuinely valuable, but you are operating within their execution model and you have no control over the underlying infrastructure.
Self-hosted on a VPS: A £5-£10 per month Hetzner or DigitalOcean instance sounds attractive until the queue crashes at 11pm and nobody is monitoring it. Queue mode - which is required for reliable parallel execution and retry logic - requires a Redis instance running alongside the n8n process. That is two services to keep running, plus a database. Postgres is recommended over SQLite in any production environment. SQLite on a single-process instance will cause data loss under concurrent load - not occasionally, reliably.
The other infrastructure decisions that determine whether a self-hosted instance holds up: a process manager (PM2 or systemd), a reverse proxy (nginx), SSL termination, automated database backups, log rotation, and an uptime monitor pointing at the webhook endpoint. None of this is hard, but all of it needs to be done. An n8n instance with none of this in place is a liability waiting for a bad day.
Self-hosted is worth it when: execution volume is high, there are data sovereignty requirements, you need custom nodes, or n8n is being embedded in a client's own infrastructure. It is not worth it when the team is small, there is no internal technical resource, workflows are simple and infrequent, and nobody has a plan for what happens when the instance goes down.
Where n8n implementations fail at scale
These are not edge cases. Each of the following comes up repeatedly in builds that looked fine at handover and fell apart within a few months.
Credential expiry not handled gracefully. OAuth tokens expire. If the workflow has no error branch on the HTTP node using the token, it will fail silently or surface a cryptic 401 error with no notification. The fix is an error branch, a credential refresh sub-workflow, and an alert that fires before the token expiry date. Most builds skip all three.
Webhook delivery gaps when the receiving endpoint is down. n8n's webhook trigger has no built-in retry if the receiving endpoint is unavailable when the event fires. The sending system fires the payload, your instance is not listening, and the payload is gone. The architectural fix is a queue-backed approach or a dedicated webhook relay with persistence. Worth specifying in scoping which webhooks are loss-tolerant and which are not - they will not all have the same answer.
Sub-workflow architecture mistakes. Circular dependencies are possible if a sub-workflow triggers its parent or a sibling. Execution timeouts are common when a sub-workflow is waiting on a slow API with no timeout configured on the HTTP node. The other common mistake is passing the entire JSON payload between sub-workflows when only two fields are needed - it creates noise and makes debugging harder when something goes wrong.
API rate limit collisions across parallel branches. Split in Batches into parallel branches will hit rate limits on APIs with per-second or per-minute caps. A concrete example: running 50 HubSpot property updates in parallel when the API allows 100 requests per 10 seconds looks fine in isolation, but if another workflow is also running against the same HubSpot portal at the same time, you will get 429 errors. Without error handling, the default behaviour is to drop the request.
Missing error branches leaving half-processed records silently abandoned. A workflow updates a CRM record and then tries to write to a secondary system. The second step fails. The first step already completed. Without an error branch and a compensating action or alert, the record is now in an inconsistent state and nobody knows. At volume, this creates data integrity problems that are expensive to unpick - particularly when the inconsistency has been accumulating for weeks before anyone notices.
n8n versus Make, Zapier, and Workato: an honest comparison
The honest practitioner take is that the right tool depends on who is maintaining it and what volume it needs to handle. There is no universal answer, and anyone who gives you one without asking those two questions first is selling rather than advising.
n8n wins on: data sovereignty (self-host, data never leaves your infrastructure), cost at volume (flat server cost versus per-task pricing), flexibility for complex data transformation, and custom node development. It is the best fit for technical teams or organisations with a consultant actively managing the instance.
Make is faster for non-technical users building simple multi-step flows. The visual canvas is genuinely easier to read for non-developers. Where it struggles: complex branching logic becomes unwieldy quickly, and the error handling model is less granular than n8n's.
Zapier has the widest native app library of any tool in this space - that matters when you are integrating with a niche SaaS that nobody else has built a connector for. But it is expensive at scale. 50,000 tasks per month on Zapier costs over £700 per month. The same volume on a self-hosted n8n instance is the cost of a VPS.
Workato and Tray.io are enterprise-tier, priced accordingly - typically five-figure annual contracts - and come with proper SLAs, audit logs, and governance tooling. If you are a regulated business that needs that wrapper, they make sense. For a 20-person B2B scale-up, the overhead is disproportionate.
Scenarios where recommending n8n would be wrong: a five-person business with no technical resource, workflows that run a few times a week, heavy reliance on consumer apps where Zapier's native integrations would take an hour versus a week of custom node work, and any situation where the client needs to self-serve edits without technical support available.
What to ask an n8n consultancy before you hire them
These questions will surface the difference between a consultancy that has built and maintained production systems and one that has not.
IP ownership. Who owns the workflows built during the engagement? The answer should be the client, unambiguously, from day one. If the contract is unclear on this, push for explicit assignment of IP on delivery. Some freelancers retain ownership as a lock-in mechanism, which is worth knowing before you start.
Credentials and secrets offboarding. What happens to API keys, OAuth tokens, and webhook secrets when the engagement ends? A clear offboarding checklist should exist: credential rotation, removal of consultant access, documentation of what was stored where. If the consultancy cannot answer this question specifically, that is a red flag.
Error monitoring and incident response. If they are managing the instance, what is the SLA for an incident? Who receives the alert when a workflow fails? Is there a status page or a shared Slack channel? These operational questions separate a consultancy from a freelancer who built it and walked away.
Versioning and change management. How are changes to live workflows tracked? n8n has version history inside each workflow, but that is not a change management process. Ask whether they use Git export, how rollback works, and what the process is for requesting a change after go-live.
Handover documentation. What does it look like? At minimum: a data flow diagram, a description of each workflow's trigger condition and purpose, a list of all credentials used and where they are stored, and a known limitations section. If the answer is "you get the n8n export file," that is not a handover.
Pricing structure. Day rate, project fee, and retainer each suit different situations. Day rate works when scope is uncertain. Project fee requires a tight scope document on both sides. Retainer makes sense for ongoing monitoring and iteration. What drives cost up: complex data transformation across multiple systems, self-hosted instance provisioning from scratch, a high number of error paths to handle, and tight timelines. What brings it down: a well-scoped process, existing infrastructure, and a client technical resource available to support the build.
What a maintainable n8n workflow looks like versus one that becomes a liability
Sub-workflow separation by function, not by trigger. A trigger workflow receives an event and hands off to functional sub-workflows: one for data validation, one for the CRM write, one for the notification. If the notification logic changes, you edit one sub-workflow without touching the data pipeline. A single 80-node workflow with everything in one canvas is a maintenance problem waiting to happen.
Centralised credential management. All credentials stored in n8n's credential store, named consistently, and documented. Never hardcoded in expression fields. Finding a plain-text API key inside a Set node parameter is a sign the person who built it did not understand how n8n's credential system works.
Error branch on every node that writes data. Every HTTP request node, every database write, every email send should have an error path. The error path should at minimum log the failure and fire an alert. Ideally it writes the failed record to a retry queue or a log table so nothing is silently dropped.
Execution deduplication for webhooks. If a webhook can fire more than once for the same event - which happens with most SaaS platforms under any retry behaviour - the workflow needs a deduplication check. Store processed event IDs in a key-value store or database table and check before processing. Without this, you will eventually get duplicate records in your CRM and spend a Friday afternoon working out why.
Structured logging to a secondary store. n8n's built-in execution log is not a substitute for proper logging. Write execution metadata - workflow ID, record ID, status, timestamp, duration - to a Postgres table or a tool like Logtail. When something goes wrong three months after go-live, you will need that history to diagnose it.
The anti-patterns that turn up repeatedly: one massive workflow with 80 nodes and no sub-workflows, hardcoded API base URLs in expression fields, no error handling on any node, credentials stored as plain text in node parameters, and workflow names like "New workflow 3." None of these is a minor aesthetic issue - each one makes the system harder to debug, harder to hand over, and harder to maintain as requirements change.
